ox66 shifting Rough

When I put one of the motors in gear it shifts hard. Like the prop is seizing up. It sounds and feels like it is dragging on bottom(8 feet of water). Pull it in and out of gear acouple of times and it is fine. Wondering if it is on its way out. I did change the gear case fluid last week. One had water(not the one acting up) the other was burnt.(black) Thinking of replacing both of them. Easier now then 60 miles out.Have you heard of a similar issue

If the gears/clutches are burned up, you will need to replace or rebuild the LU. If the internals are just gummed up due to poor maintenance, you might get some life out of it by running a while to heat up the internals and then draining and adding new oil. If when you drain it again you see that the oil is again black or dirty, that is in a way a good sign that the new oil hopefully is dissolving the old gummed up oil. If the oil is still dirty after running again, you will have to repeat the oil change.
You should also remove the prop to check the shaft seal for damage or something wrapped around it.
The motor that had water in the oil probably has a bad seal. If so, it will leak water again and soon that unit will be shot. Remove the prop and look for shaft seal damage as mentioned above. There are other seals that can leak but you need to do a pressure/vacuum test to detect them. A pressure test alone may not be sufficient. They detect leaks out of the unit ( oil leaks out of the LU). The vacuum test detects leaks INTO the LU ( Water intrusion)
 
My Yamaha 150 was getting a little water in the lower unit, but not a lot. I had the lower unit off and in the back of the truck in the sun and noticed oil was oozing out of the shift shaft plastic plate. Bought the o ring and replaced it and it seemed to be fine after that, the old one was pretty cruddy. No sure how bad the leak has to be to drip out but someone once told me if it was the prop shaft there would be a drip of oil down the skeg after sitting for awhile on warm days trimmed down on the trailer.

That may be true for an oil leak OUT of the LU. There are two seals on the main shaft, one stops oil from getting out and the other stops water from getting in. It is possible to leak water but not oil. The shift shaft seal if bad could explain both the oil leak and a water leak into the oil.
